Case 05 · Company Built from Scratch · India

1 Person to 300.
South India's Largest Gypsum Plastering Company.

Built from scratch with no external funding. The operational challenge at every growth stage: the systems that worked at 20 people broke at 60. What worked at 60 broke at 150. Solving that problem repeatedly is what built this company — and it's the same problem KStrat solves for growing businesses today.

What we were dealing with

Started from a blank page — no external funding, no inherited customer base, no industry relationships. The goal was not to build a plastering company that participated in the South India market. The goal was to become the largest gypsum plastering services company in South India.

The challenge that emerged at every growth stage was the same: the operational systems and leadership structures that enabled growth at the current size became the constraints at the next size. What worked at 20 people created chaos at 60. What worked at 60 broke under the weight of 150. The business had to be re-architected at every stage — not after it broke, but before it did.

What I did and how

Designed every operational system from the ground up — service delivery processes, quality standards, project management, hiring frameworks, and a leadership structure that could scale without constant founder involvement.

The core insight that drove every system design decision: the business had to be able to run without me. Every process was documented so that the right person, not just the founder, could execute it. Every role was defined with clear accountability and measurable KPIs. Every decision had an owner who wasn't me.

Built the leadership team that could own the business — not just execute tasks. Created the performance management systems, the training infrastructure, and the governance cadences that turned skilled tradespeople into operational leaders.

Results delivered

300+ person operation delivering 3 crore+ square feet. Consistent 2× annual revenue growth across multiple years. South India's largest gypsum plastering services company — achieved without a rupee of external funding.

The business today runs without the founder's daily involvement — which was always the explicit goal. This engagement is the origin of Sekhar's conviction that operational independence is the most valuable thing a growing business can build, and the foundation of the frameworks he brings to every KStrat client.

"Every system I build for KStrat clients was stress-tested first in a company I co-founded with my own money. I know what works under real conditions — not just in a consulting framework."
— Sekhar Palanisamy, Founder — KStrat
